Demos run on tidy data. Your business does not. Choose the pilot that tells you something you did not already know.

Why the clean-path pilot misleads
Every vendor demo is a clean-path demo. The clean path is also the part of your process that already works, so success there tells you very little and costs a quarter to learn.
A better shape
Run the pilot on your worst brief, your messiest supplier, your most contradictory knowledge base. If the agent copes, you have learned something. If it does not, you have learned it in six weeks rather than after the rollout.
Ask for the error rate, not the speed gain. Speed is easy to demonstrate and rarely the constraint.
What to watch for
- A pilot without a pre-agreed failure threshold will always be judged a success.
- Read real transcripts and real outputs, sampled at random, not the ones the vendor selected.
- Involve internal audit before the pilot, not after it.
